Rescuing and Scaling a Cloud-Based Veterinary Practice Management Platform

The Challenge

Tolnagro had an ambitious vision: a cloud-based, online veterinary practice management platform that would provide clinics with an all-in-one solution for patient registration, company management, and professional support. The concept was strong, the market demand was real, but the execution had hit a wall.

When Wozify entered the picture, the platform’s development was already underway but had stalled. The in-house IT team, composed primarily of junior and medior-level developers, lacked the senior technical leadership needed to guide a product of this complexity. The codebase had grown unstable, its architecture was hindering rather than enabling further development, and the quality of existing code raised serious concerns about the platform’s long-term viability.

The challenge was multifaceted: refactor the existing codebase to restore stability, design a clear product roadmap aligned with business goals, architect a transition from single-tenant to multi-tenant infrastructure to support SaaS scalability, and establish the development processes and quality standards needed to sustain long-term product evolution — all while keeping the live product operational.

The Solution

Wozify’s engagement began with a thorough technical audit. Our senior lead developer reviewed the existing codebase in detail, identifying structural weaknesses, technical debt, and architectural constraints that were blocking progress. The diagnosis led to a clear, prioritised action plan: stabilise first, then strategise, then scale.

Phase one was refactoring. Our lead developer worked methodically through the codebase, restructuring critical components, resolving instabilities, and establishing coding standards and review processes. With the foundation stabilised, we shifted to strategic planning — constructing a comprehensive product roadmap anchored in the company’s business objectives, with each milestone defined, prioritised, and scheduled into a sprint-based delivery framework.

One of the most significant architectural achievements was the design of a complete migration path from single-tenant to multi-tenant infrastructure. We also designed staging and testing environments, implemented automated DevOps processes based on our best practices, and our lead developer served as a mentor to Tolnagro’s in-house team — continuously upskilling their developers through hands-on guidance, code reviews, and knowledge-sharing sessions.
